14-MONTH ACCOUNT TRANSFORMATION

12× the spend.
17× the revenue. Growing Revenue Profitably

TL;DR: Intensify transformed a DTC ecommerce brand's Google Ads account over 14 months. By isolating brand intent, overhauling nonbrand search, and deploying YouTube Demand Gen, we scaled monthly spend from $17K to $204K (12×) while increasing monthly revenue from $58K to $995K (17×) and improving ROAS from 3.5× to 4.9×. Total tracked revenue reached $5.19M.

A DTC ecommerce brand increased spend on Google Ads from $17K per month to $204K a month over 14 months. Despite the significant increase in scale, ROAS also climbed from 3.5× to 4.9×. Total tracked revenue over the period: $5.19M.

The Problem: A Stagnant Google Ads Account

4 campaigns, $17K per month and a stagnant account.

The account ran 4 campaigns. Spend was stuck at $17K per month for several months.

Brand search was not isolated into its own campaigns. Branded searches were found inside the Performance Max, the Non-Brand Search, the Shopping, and the Dynamic Search campaigns. Blended results obscured where the account was spending too much or too little. There was no YouTube campaign to help with demand generation; just demand capture-focused campaigns.

02

Auditing the Account: 4 Areas of Wasted Spend

The account was not just underperforming; It was incomplete.

There were 4 places the account was leaking money or leaving growth on the table.
  • 01

The Blended ROAS Trap (Brand Camouflage)

Brand and nonbrand traffic were heavily intertwined. High-intent, high-ROAS brand conversions were actively camouflaging highly inefficient cold traffic. Because the blended numbers looked acceptable, the client was unknowingly subsidizing wasted spend, and the algorithm was taking credit for existing demand rather than hunting for net-new customers.

  • 02

    Inefficient Nonbranded Search

Nonbrand search lacked rigorous optimization and clear intent mapping. The campaigns were bleeding budget on overly broad, unqualified search terms due to loose match types and poor negative keyword hygiene.

  • 03

    Stagnant Performance Max Architecture

The PMAX assets were stale and nothing was being tested in the shopping feed. The campaigns were functioning as a passive net rather than an active acquisition engine.

  • 04

    The Missing Top-of-Funnel Engine

The account was entirely reliant on capturing existing demand and had no strategy to drive new demand. Without a dedicated engine to introduce the brand to net-new audiences, overall account growth had hit a definitive ceiling.

The Solution: Google Ads Restructure & Optimization

  • /01

    Surgically Extracting Brand Intent

We immediately implemented strict brand exclusions across all Nonbrand and PMax campaigns. We isolated brand search into its own heavily controlled campaigns with strict spend caps.

    Rebuilding Nonbrand for True Capture

We overhauled the nonbrand campaigns to strictly intercept high-intent, exploratory queries. We added negative keywords and tightened match types.

    Injecting Creative Velocity into PMax

We turned PMAX into an acquisition machine. We established a continuous loop by iterating, retesting, and rotating in new video, ad copy, and static assets. We also A/B tested product titles and images for the Google Shopping Feed.

Deploying Demand Gen & YouTube to Manufacture Intent

To break through the growth ceiling, we launched a YouTube-focused demand generation campaign to feed the top of the funnel. We created new videos for YouTube and rigorously tested audiences, assets, and ad copy, continuously pruning underperforming placements. To assess the true impact, we measured performance multiple ways: we tracked in-platform ROAS, but triangulated that data with a third-party attribution tool and a post-purchase survey ("How did you hear about us?"). This gave us the exact confidence needed to know when to scale spend up or down.
